Welcome back to episode 15! Today’s focus is on the art of effective delegation, which is key to managing overwhelm. As a new principal, I remember the instinct to take on tasks myself rather than delegate. I wanted to help my team by taking responsibilities off their plates, thinking that I could lighten their load. But in hindsight, I was doing more harm than good. Instead of empowering my staff, I was enabling them and adding unnecessary stress to my own plate.
A turning point came when a respected teacher leader pointed out that I was getting too involved in department meetings, a task that was actually her responsibility. While I thought I was being helpful, she felt that I didn’t trust her abilities. That feedback helped me reflect on how my actions were perceived and taught me the importance of delegating and trusting my staff to lead.
The Challenges of Delegating
Principals often try to shield their staff from extra work, driven by a desire to prevent burnout. We believe that handling everything ourselves is a necessary part of leadership, but that’s a misconception. In reality, taking on too much leads to overwhelm and self-doubt. Attempting to improve time management or extend work hours doesn’t solve the problem—it only leads to burnout.

Discover and Use Staff Strengths
Hold regular conversations with your staff to identify their unique strengths and passions. These conversations—whether one-on-one, in meetings, or through surveys—will help you understand what your team excels at. This allows you to delegate tasks to the right people, creating a more collaborative environment.

Build Trust and Confidence
Establish trust by being transparent about your expectations and why you’re delegating specific tasks. Emphasize that you believe in their abilities. For example, if you delegate a task to a department head, make sure they know you trust them to lead. This fosters confidence and empowers staff to take ownership of the task.

Provide Clear Communication
When delegating, be clear and detailed about your expectations, including the purpose of the task and any specific guidelines. This clarity helps eliminate confusion and allows staff to take ownership of their responsibilities with confidence. Also, ensure that staff feel comfortable coming to you with questions, which fosters an open communication environment.

Let Go of Perfectionism
One of the biggest barriers to delegating is the fear that others won’t do things as well as you would. It’s essential to accept that mistakes are a part of learning and growth. Encourage a culture where mistakes are viewed as opportunities for improvement rather than failures. Allow staff to experiment and make decisions on their own—it will help them grow as leaders.
